02 Mar Is Your Acknowledgement Process like a Torn Seat Cover?

Picture this:
- Small land trust, but large enough to have staff.
- Executive Director is terrific but does everything and lives some miles away. Sometimes works from home and is often out of the office.
- Part-time Administrative Assistant (AA) – 15 hours a week. No other staff.
AA picks up the mail twice a week from the post office and separates out the envelopes that obviously contain checks. According to the land trust’s Internal Controls Policy, those envelopes will need to be opened in the presence of a second individual. They go into a locked file drawer.
Most weeks, on Friday, the AA is joined by a volunteer. Any checks not yet opened get opened and processed – logged, stamped, copied, and ultimately deposited into the bank. The checklog matches the deposit slip, and the deposit slip will eventually get reconciled with the bank statement. The check data is entered into the database system from the check copies.
Once a month – most months – the data in the database gets used to prepare acknowledgement letters over the ED’s signature. They are filed in an Attention! file along with checks to be signed and other items requiring ED attention. The ED handwrites special notes on the letters and leaves them to be mailed by the AA the next time s/he is in the office. She feels good about prioritizing a high degree of personalization.
Eventually, the donor gets thanked for their gift – in a personal way, with a special note handwritten by the ED! – as quickly as a week later, but potentially as long as 6-8 weeks later.
And it’s been this way forever.
In fact, a quick poll of current donors would tell you that they are not bothered by the lag time at all. “We love the ED,” they’ll say. “And s/he always writes such beautiful notes.” After all, the ED is very busy.
So what’s wrong?
So many things.
Let’s start with the fact that we live in an instant world. You order – anything, just about – and you get a receipt within seconds. Heck, you get the item the next day. Sometimes, you get it that same afternoon! Pizza in 45 minutes. Chinese in an hour. Other restaurants might take 75 minutes!
Shouldn’t we question taking 4-8 weeks to get a Thank You message out?
Next, let’s admit that check-writing is on its way out, and you get some kind of break from the old check-writers – because they’re old check-writers. They’ve known you for a long time, and they forgave you a long time ago. But that’s not true for your new check-writers. And especially not true for those who give on-line. They send money, and they notice the lag time. Did the land trust even notice my gift? Maybe they just don’t do acknowledgments. Maybe I’m not important.
Next, it’s not true for many other organizations. Many organizations turn around thank-you messages the same day they receive the money. within 24 hours, and even those that don’t are more often than not within a day or two. So, like it or not, your lag time gets compared with others.
Last, think about it positively – the impression the donor gets when they get an acknowledgement letter within a few days of their gift. “Wow, these guys really have their s***! together!”
I have always believed that an official acknowledgement of receipt can be different from more personal expressions of gratitude. And the receipt should be sent immediately – certainly within 48 hours if not the same day. Email works, and it’s quick! Postcards can also work. The actual thank you can be produced on a more reasonable 2-3-week busy-person schedule – especially in a small office.
But I also believe that organizational practices should be built around good donor relations more so than the convenience of the staff.
While we’re considering the kind of donors relations we really want to create, we should include some special triggers. For example:
- Let’s call all first-gift donors – welcome to the land trust community.
- Let’s send a special message (hand-written card) to all donors who have made gifts for ten years.
- Maybe Board members could make the calls to donors giving $1,000 or more.
- And so on.
Your old donors will notice this new culture and appreciate it. Remember that the elderly couple that tell you “Please don’t fuss over us,” are secretly thrilled that you are finally noticing them.
Your new donors will take it for granted, but at least they won’t hold it against you.
And everyone will get the subconscious impression that you are completely on top of things. Making additional and greater investments in the organization might be warranted!
Moments of Truth
I remember years ago reading a book called Moments of Truth (Jan Carlzon) that described his turn-around of the Scandanavia Airline in the 1980s. The author was making connections between what customers actually saw and their impressions and assumptions about all the things they couldn’t see.
In his example, if the seat covers were torn, and the carpets stained, how confident will the customers be that the engine maintenance is getting done? How comfortable are they flying your airline?
I think about that book often when I visit land trust offices around the country. What does the way their office looks say about how the land trust manages their finances, or stewards their easements?
Not very many people (as a percentage) will visit your office.
But everyone will see your acknowledgement process. Everyone will experience your stewardship of them.
So, let’s go back to the organizational premise above. What alternatives does this small land trust have for processing checks and acknowledgements? Once again, I’m reminded that the systems you have in place right now were designed to support the current status quo. If you want to change the status quo, you’ll need to change the systems that support it.
Therefore, start by articulating a new status quo for acknowledgements and then create the systems and practices you need to support that goal, even if you haven’t ever done it that way. For example:
- How could the mail get picked up every day? Could the ED pick up the mail on days the AA won’t be coming in?
- Could the volunteer come in more often? Could the ED prioritize being there when the AA is to make mail opening a higher priority?
- How could acknowledgement letters be generated for signature on the same day they were picked up?
- Could they be signed by the AA? Or use an ED signature stamp? Or a printed signature? Or an email?
- Could this “quick response” acknowledgement letter be followed by a more significant letter some days or weeks later when the original system has a chance to work itself through?
- Could board members get more creatively involved?
Month-long delays in getting thank you letters out are like torn seat covers and stained carpets. You can do better!
And you probably should.

The way you’ve phrased the question (How necessary …), I would have to answer – NOT necessary. However, it does provide you an opportunity to stand out from other non-profits by making it special. With your written acknowledgement letter, send a maple seed (this is the start of something big), a window cling, a refrigerator magnet of upcoming engagement opportunities, or something equally creative and memorable. I would definitely send something in the mail, though, and not just rely on electronic media.

Question: Most of the people who donate from the written appeal letter give online. They receive an automated formal gift acknowledgement with all the legal stuff. Once the gift is entered into our CRM, we still end up sending the e-donor a written acknowledgment in addition to a nice notecard. How necessary is that written acknowledgment letter — they’ve received one electronically?
